Training Request/Approval Process Improvement 

As the Training Coordinator at a government agency, I identified and resolved critical inefficiencies in the training request process. Leveraging my expertise in process evaluation, Six Sigma methodologies, and workflow automation, I led the transformation of a manual, error-prone system into a streamlined, automated workflow. This project highlights my leadership, problem-solving skills, and ability to drive impactful organizational change.

Identifying the Problem

When I assumed the role of Training Coordinator, I immediately noticed the inefficiencies in the training request process:

  • Employees were sending Word/PDF forms via email, leading to delays and errors.

  • Supervisors had to sift through multiple emails, causing bottlenecks.

  • Tracking requests was nearly impossible without a centralized system.

These issues prompted me to evaluate and overhaul the existing workflow to align with the division's goals for efficiency and accuracy.

Solution Implementation: Automating the Training Request Process

To address the inefficiencies in the manual training request process, I implemented a fully automated workflow using tools like Microsoft Forms, Power Automate, and Teams. This solution effectively tackled key pain points such as delays, documentation errors, and the lack of centralized tracking, significantly improving the overall efficiency and transparency of the process.

Steps Taken

​

  1. Standardized the Submission Process
    I designed a Microsoft Forms template to streamline training request submissions. The form included predefined fields to ensure consistent data entry and eliminate common errors caused by incomplete or incorrect submissions.

  2. Automated Notifications
    Using Power Automate, I set up workflows to automatically notify supervisors when a training request was submitted. This eliminated the need for manual email follow-ups and reduced delays in communication.

  3. Integrated Teams for Approvals
    I integrated the workflow with Microsoft Teams, allowing supervisors to approve or decline requests directly from Teams notifications. This simplified the approval process and reduced the time required for responses.

  4. Centralized Tracking System
    I implemented a centralized database to store all training requests, enabling easy access for employees and supervisors to track the status of their submissions. This system improved transparency and accountability throughout the process.

  5. Pilot Testing and Feedback
    Before full implementation, I rolled out the solution to a small group of employees and supervisors. I collected feedback on the usability of the system and made iterative improvements to ensure a seamless experience during the division-wide rollout.

Reflection & Challenges

Challenges Faced

  1. Resistance to Change:

    • Initially, employees and supervisors were hesitant to move away from the manual email-based system due to familiarity and comfort with the old process.

  2. Technical Glitches During Implementation:

    • Issues arose while integrating Power Automate workflows and Teams notifications, which required close collaboration with IT to resolve.

  3. Adjusting to Feedback:

    • During the pilot phase, several iterations were needed to refine the system based on employee and supervisor input, which extended the timeline slightly.

How Challenges Were Overcome

  1. Conducted targeted training sessions to demonstrate the benefits of the new system and ease the transition.

  2. Created step-by-step user guides and conducted Q&A sessions to address specific concerns.

  3. Collaborated closely with IT to troubleshoot technical issues promptly, ensuring minimal disruption.

Lessons Learned

  1. Importance of Early Stakeholder Engagement:

    • Involving employees and supervisors from the start would have reduced resistance and helped refine the system sooner.

  2. Iterative Process is Key:

    • Piloting and gathering feedback ensured the final system met user needs effectively.

  3. Training and Communication:

    • Clear communication and ongoing support were critical for adoption and long-term success.

Future Steps: Enhancing Process Automation

  • Expand Automation Across Workflows

    • Leverage the success of the training request process to automate other HR workflows, such as onboarding and leave requests.

  • Regular Process Reviews

    • Schedule quarterly reviews to monitor performance metrics and ensure the system remains effective and up to date.

  • Gather and Act on Feedback

    • Implement a feedback mechanism for employees and supervisors to suggest improvements and address emerging challenges.

  • Introduce Advanced Analytics

    • Utilize data dashboards to identify bottlenecks, monitor trends, and optimize resource allocation for training.

  • Upskill Team Members

    • Provide additional training on tools like Power Automate and Microsoft Teams to empower staff to manage and enhance automated processes.

Conclusion: Driving Organizational Efficiency Through Automation

This project exemplifies how thoughtful process improvement and automation can transform organizational workflows. By addressing the inefficiencies in the training request process at a government agency, I implemented a solution that significantly improved efficiency, accuracy, and transparency while simplifying tasks for employees and supervisors.

 

Through my leadership and use of Six Sigma methodologies, the project:

While the project might seem operational or process-focused at first glance, it embodies the core of UX research by:

 

  • Prioritizing user needs.

  • Designing solutions that enhance usability.

  • Measuring and iterating to ensure continuous improvement.

 

This case study highlights my role as a UX researcher and problem-solver, making a tangible impact on organizational workflows while improving user satisfaction.
